Designing a Dealership Management System for Smarter Vehicle Trading
Automoor is a dealership management system built for a Swiss startup to streamline how vehicles are bought, sold, and managed. I led the design end to end reducing manual processes and bringing clarity to inventory and sales operations.

Summary
Problem
A dealership ran intake, conditioning, sales, paperwork and handover across spreadsheets, chats and paper.
Solution
One portal where every car has a status, an owner and a next step, with a guided seven step sale.
Impact
95% more transparency for customers, 30% higher sales turnover and 85% better team efficiency.
The problem
01
Information was scattered
Every car moved through eight steps, each living in a different tool, so nobody could see what was done, stuck or late.
02
Manual work slowed every sale
Listings, leads and contracts meant typing the same details again and again, and mistakes crept into paperwork.
Project goals
01
All vehicle info in one place
Give every vehicle a single record with status, files, tasks and condition.
02
Faster sales
Turn a sale into one guided flow, from customer to signed documents.
03
A clear owner for every task
Show who owns each step, so nothing slips between people.
The solution
Instead of jumping between tools, the team now follows one path for every car, from the day it arrives to the day it leaves.
1. Inventory
Every car lives in one list with photos, key specs, price and status, so sales staff can answer a customer in seconds.

2. Recording vehicle condition
During intake, damage is marked on a car diagram instead of a long form, building a vehicle record the whole team trusts.

3. Selling a car in seven steps
Customer, vehicle, insurance and plates, trade in, add ons, finance and documents. Each step is checked off before the next.

4. Handing over the car
Dispatch tracks workshop, insurance, trade in and plates with an owner and status for each, so nothing is forgotten at delivery.

Launch and feedback
Rolled out module by module
Inventory came first, then sales and dispatch, so the team could adopt one part of their day at a time.
Feedback from the floor
I sat with sales staff after each release, watched where they hesitated, and adjusted flows in the next sprint.

What I learned
Automoor showed that dealership software does not need more features to feel powerful. Making the next step obvious, and making sure someone owns it, did more for the team than any extra screen could.
